Transformational Leadership Coaching Program

ICF Level 2

Context

Meet Marion Riehemann – an accomplished MCC Executive Coach who found herself at a career crossroads.
After running her successful coaching training ten times in person (and in German🇩🇪), the moment to renew her ICF accreditation arrived. But life had changed, she had moved to the USA. She faced a dilemma: Do I let this program die, or do I attempt to carry it on in an international, virtual format?

This question unlocked a flood of uncertainties that every solopreneur faces:

Who do I turn to?

How can I find the right person? Is it even feasible?

And most importantly—will an online version carry the same magic we created in the room?

Marion didn’t start by looking for a “vendor”; she started by looking for a home for her content. She discovered Sutra, a learning platform and a live ecosystem of heart-led creators. It perfectly matched the energy she wanted to cultivate within her training. The advice she received was clear: if you want to translate your program into this digital format, you need an Instructional Designer.

That is where I came in.

The Process

Our goal wasn’t simply to create a series of online materials for this training to become an “online training”. We had to create a learning environment suitable for a deep, one-year online journey. At the same time, we had to ensure it met the rigorous standards required to be re-approved by the ICF.

Analysis & Scoping

Analysis & Scoping

We started with a rigorous deep dive, mapping out the Who (Learner Persona), the Why (Keeping in mind the Accreditation Goals), and the What. This resulted in a strategic blueprint for the entire year. We established a solid learning architecture that ensured ICF compliance while leaving room for human connection.

Design & Development

Design & Development

Instead of building a rigid 12-month library upfront, we adopted an Agile development approach.

We relied on our blueprint for structure but maintained the flexibility to prototype and pivot. We developed materials in sprints, allowing us to adapt the formats (audio, visual, interactive) based on the participant’s feedback.

Implementation & Evaluation

Implementation & Evaluation

Implementation wasn’t a “launch and leave.” I embedded myself into the cohort to conduct continuous formative evaluation. By experiencing the program alongside the learners, I created a real-time feedback loop—adjusting the friction points immediately rather than waiting for an end-of-year survey.

Outcome

  • The program was successfully re-accredited in the new virtual format.
  • We had students from 6 different countries participating in this training.
  • Students completed the program with a strong sense of cohort connection maintaining it even after the training concluded.
  • 7/12 reached the PCC level by the end of the training.

Key Takeaways

With a one-year commitment, the intention wasn’t only to “deliver content,” but to cultivate an ongoing relationship: participants with each other, and participants with the practice itself. This happened not only through the Zoom calls, but also through the learning platform where learners stayed connected between modules via small groups, chat, and self-organized meetups.

For the self-paced preparation we experimented with multiple learning formats for the self-paced study:

– interactive resouces,

– audio introductions,

– doodle/whiteboard video explainers,

– demo recordings,

– and PDFs, articles.

The feedback on this variety was consistently positive not because it matched one specific “learning style,” but because it matched different moments:if they felt like reading, they had articles; if they wanted something on-the-go, they could listen in a podcast mode; if they needed clarity fast, they could watch a short visual explainer.
